The licenses have been purchased. The announcement has been sent. And then? After three months, management asks: "What exactly does Copilot deliver to us?"

If you can only say "people are excited," that's a problem. Fortunately, adoption and impact can be measured effectively.

Three levels of measurement

1. Usage

Is Copilot being used? By whom, how often, and in which apps? This is the basis. Low numbers do not mean Copilot is not working. They often mean people don't know what they can do with it.

2. Behavior

Is the way of working changing? Do people summarize meetings with Copilot? Are they using it for the first draft of a document? Here you see if Copilot is becoming part of the work.

3. Impact

Does it deliver anything? Less time on emails, faster quotes, shorter turnaround time. This is what management wants to know, and the hardest to measure.

Which tools help?

  • Usage reports in the Microsoft 365 admin center: active users per app and trends over time.
  • The Copilot Dashboard in Viva Insights: insights into readiness, usage, and estimated impact, per department.
  • Adoption Score: a broader view of how your organization uses Microsoft 365.
  • Own measurements: short surveys and conversations with users. Ask: which task is faster now?

Measure upfront, not just afterward

Do you want to demonstrate impact? Before the rollout, record how long certain tasks take. For example, drafting a report or answering a standard question. Without a baseline measurement, every saving is an estimate.

Look at differences

Averages tell little. Look per team or role. Is Copilot used a lot in sales and hardly in finance? Then start a conversation. Often, a good example for that work is missing, not the willingness.

From measuring to improving

Measuring only makes sense if you do something with it:

  1. See low usage? Organize short, practical sessions per role.
  2. See high usage among a few people? Make them ambassadors.
  3. See little impact? Check if the right people have a license.

Technology is simple, change is about people

A Copilot license changes nothing by itself. People working differently do. That's why at 365 Angels, we always combine technology with adoption: measuring, guiding, and adjusting.
